Davos Report: AI ROI Reality Check

Alright, let's talk about AI. Everyone's buzzing about it, promising massive ROI and a utopian future for professional services. But after 30 years in this business, I've learned to be a bit skeptical of shiny new toys. The truth is, simply throwing AI at your existing workflows isn't going to magically solve your problems. In fact, it might even make things worse if you don't get the foundations right.

The recent discussions coming out of Davos echo this sentiment. Sure, AI is powerful, but it's not a silver bullet. To truly unlock its potential and see a real return on investment, you need to fundamentally rethink and redesign your processes, focus on your data, and establish strong governance. Otherwise, you're just polishing a clunker.

So, what does that look like in practice? Here are three tactical takeaways to help you navigate the AI hype and actually improve your project delivery.

1. Process Before Platform: Rethink Your Workflows

Before you even think about implementing any AI tool, take a long, hard look at your existing workflows. Are they efficient? Are they streamlined? Are they designed to maximize value for your clients and minimize wasted effort? I can almost guarantee the answer is "no" or, at best, "sort of."

Too many firms try to bolt AI onto outdated, inefficient processes. It's like putting a Ferrari engine in a beat-up old Ford Pinto - you might get a little more speed, but you're still stuck with a Pinto.

Instead, start by mapping out your current workflows, identifying bottlenecks, and pinpointing areas where AI could potentially add value. For example, could AI help automate data entry, freeing up your consultants to focus on more strategic tasks? Could it improve project planning by analyzing historical data and identifying potential risks? Could it optimize resource allocation to reduce the time people are sitting on the bench?

But don't just assume that AI is the answer to every problem. Sometimes, the best solution is simply to streamline a process or eliminate unnecessary steps. Remember, AI should augment your human capabilities, not replace them entirely.

Once you've redesigned your workflows, then you can start to explore AI tools that can support them. And be prepared to iterate. It's unlikely you'll get it right the first time.

2. Data is King: Garbage In, Garbage Out

AI algorithms are only as good as the data they're trained on. If you're feeding your AI tool inaccurate, incomplete, or irrelevant data, you're going to get garbage results. It’s the classic "garbage in, garbage out" scenario.

This means you need to invest in data quality. This can be a real challenge for SMBs. I’ve seen professional services teams struggling with siloed systems, inconsistent data formats, and a general lack of data governance. Getting your data house in order is not glamorous work, but it is essential.

Start by identifying the key data points that are relevant to your business. This might include project costs, resource utilization, client satisfaction, and revenue recognition. Then, establish clear standards for data collection, storage, and maintenance. Implement data validation rules to ensure that data is accurate and consistent. And consider investing in tools that can help you cleanse and enrich your data.

I know, this sounds like a lot of work. But trust me, it's worth it. Clean, reliable data is the foundation for any successful AI implementation. It will also allow you to do more advanced reporting on your project delivery KPIs, like Realization Rate and Billable vs. Productive Utilization, providing insights that can make your firm more profitable.

3. Govern or Be Governed: Ethical and Responsible AI

AI is powerful, but it's not infallible. It's important to establish clear governance policies to ensure that AI is used ethically and responsibly. This means addressing issues like bias, transparency, and accountability.

AI algorithms can perpetuate existing biases if they're trained on biased data. For example, an AI tool used to screen resumes might discriminate against certain demographic groups if it's trained on data that reflects historical biases in hiring practices.

To mitigate these risks, you need to carefully evaluate the data that your AI tools are trained on. Look for potential sources of bias and take steps to correct them. Be transparent about how your AI tools are used and what data they're based on. And establish clear lines of accountability in case something goes wrong.

This also extends to data privacy. Many AI tools require access to sensitive data. Make sure you have appropriate safeguards in place to protect that data from unauthorized access or misuse. You should be doing this anyway, but the rise of AI makes it even more important.

Finally, remember that AI is a tool, not a replacement for human judgment. It's important to have humans in the loop to review AI-generated recommendations and make final decisions. I’ve seen project delivery leaders blindly trusting AI, only to make disastrous choices about project scope or resource allocation.

Don't fall into that trap. Use AI to augment your human capabilities, not replace them.

In short, don’t get caught up in the hype around AI. Focus on redesigning your workflows, cleaning up your data, and establishing strong governance. Only then will you be able to unlock the true potential of AI and see a real return on investment.

Are you willing to put in the hard work required to get real ROI from AI?
